Industrial AX/DX Consulting
Industrial AX/DX consulting
We start by measuring the baseline of your processes and office work, before we add any AI feature. Then we separate the decisions people make from the tasks agents can carry on with. We connect Agentic MES (a manufacturing execution system in which AI agents prepare the next steps), smart factory tools and work agents to your existing systems. The goal is AI transformation (AX) and digital transformation (DX) with change you can measure.

Industrial AX/DX diagnosis and action roadmap
We visit your site and lay out the flow of work from request to completion. We find waiting time, repeated data entry, rework and approval bottlenecks. The result is an action roadmap with priorities, target measures, data needs and an investment order.
- 1Analyze current work and value flow
- 2Measure bottlenecks and baselines
- 3AX projects and target architecture
- 4Pilot and roll-out roadmap
Agents linked to production, quality, equipment and reports
Agentic MES and smart factory pilot
We do not replace your ERP, MES or equipment by default. We design a pilot where agents prepare the next action between production planning, work orders, fault detection, quality records and daily reports. People handle exceptions, approvals and decisions that carry responsibility.
- 1Define system and data touchpoints
- 2Design agent roles and permissions
- 3Build normal and exception flows
- 4Audit logs and on-site checks
PBL · S-OJT · Operator training
Training staff for roles changed by AI, and adopting the system on site
We do not stop at delivering a new system. We design PBL (project-based learning) and S-OJT (structured on-the-job training) courses with you, so on-site staff learn to run the system while they solve real problems. The work rules and evaluation criteria of the pilot stay in your organization as its own knowledge.
- 1Analyze job and skill gaps
- 2Design courses around site tasks
- 3Train operators and managers
- 4Record results and improve in cycles
10x Effect Design
We measure 10x across the whole work loop.
Writing one document a little faster rarely gives a 10x effect. Agents need to carry normal work through data collection, drafts, system entry and follow-up records. People need to focus on exceptions and approvals. When the same flow is reused as a module and operating logs are kept, a multiple in total throughput can be tested.
Four levers that create the multiple
Remove repeated entry
We connect systems so that people do not copy data they have already checked into each document, ERP, MES or report again.
Run agents in parallel
Tasks that do not need to wait for each other, such as collecting, comparing, drafting and checking, run at the same time.
Run by exception
Normal cases follow a set flow. Only conflicts, missing items and high-risk decisions go to a person.
Closed loop from plan to work to record
Plans and work results feed back into quality, inventory and the next work order. This cuts reporting and follow-up entry.
We judge the effect with four measures
- Lead time
- How much shorter the time from request to approval and completion became
- Human touchpoints
- How much less often people had to step in to finish one case, and how much less time they spent
- Rework rate
- How much lower the share of work sent back for missing items, wrong entries or format errors became
- Throughput
- How many more tasks were finished with the same people and the same time
We compare before and after at the same difficulty and volume. Quality, safety, compliance and system uptime must not get worse. We call it “10x achieved” only when both the baseline and the measured value exist. Until then, 10x is the test target of the pilot and not a result we claim.
Before scaling to a large organization, we first design four things: who owns the master data of each system, idempotent processing (a job that runs twice by mistake still gives one result), a way for people to stop at once or switch to manual work, and step-by-step rollback.
Where we apply it
We define each project by the real flow of production, review, approval and records, more than by the name of the industry.
Manufacturing and production
Agentic MES, production planning and work orders, quality and fault analysis, linking equipment data to follow-up actions
Energy and engineering
Automated permit documents and profitability review pilots for solar projects, turning repeated reporting and review flows into products
Distribution and local industry
Direct sales of farm products, customer service and CRM, multilingual service, automated content and sales operations
Public sector and services
AX roadmaps for repeated documents, civil complaints and agency work, and operating designs with human approval and audit records
